No free-shipping threshold was ever set, because the arithmetic ruled it out before there was anything to debate—shipping one spice pouch from our own Canadian store costs more than Amazon charges to fulfil the identical order, so any threshold low enough to move conversion would have been selling the shipping below cost. What went in instead is a two-item minimum expressed as a count rather than a cart value, because the cost driver is the parcel, not the money inside it, and a count survives the price changes and promotions that quietly break a dollar figure. The rule that has held across seasons turned out to be about placement rather than level: the minimum was originally announced in the homepage hero, and it came out of the hero and moved down to the moment of decision. Someone who does not yet know what you sell reads a minimum as a barrier; someone who has already chosen reads it as a quantity. Set the number from your shipping invoice, then spend the real effort deciding where the customer meets it.

We set two different free shipping thresholds over three years based on gut feeling and watched both underperform before looking at the actual data we'd been sitting on the whole time.

The signal that ended the debate was pulling the distribution of our existing order values and looking specifically at what percentage of orders clustered just below whatever threshold we'd set. A threshold set in the right place creates a noticeable concentration of orders just above it, as customers add items to qualify. A threshold set too high creates a gap instead.

I never set one. My pieces run $33 to $85, so any minimum I picked would land above most orders, and the customer either adds something they don't want or leaves. Free worldwide shipping, no threshold, and the shipping sits inside the price where it belongs. Everything is made to order anyway, so I know my cost per piece before it's produced. The rule I'd give: if your whole catalog fits inside a $50 spread, a free shipping minimum isn't raising your average order. It's charging you conversions to move a number you picked.

So we split the two jobs. Everyone gets the speed, whatever they spend. Order before 4pm and it leaves the same day, paid postage or free. Conversion stopped being the thing at risk once dispatch speed came off the table as a lever. Somebody buying a single cable is working out whether it arrives before the weekend, and that answer is now the same for them as it is for our biggest order of the day.

The behaviour that has held across seasons is that accessories go in the same basket or they never go in at all. Nobody comes back a week later for the lock. So the line has to be reachable inside one order, on the day, or it may as well not be there.

A useful starting point is a free-shipping threshold about 10 to 20 percent above the store's median order value, but the final number has to be tested against margin and conversion. The goal is to encourage one sensible add-on, not force customers to double their cart.

I compare conversion rate, average order value, contribution margin, and shipping cost per order before and after the change. If AOV rises while conversion falls enough to reduce total contribution, the threshold is too aggressive. Segmenting new and returning buyers also matters because loyal customers often respond differently.

If you're debating whether to set a free shipping minimum for your store, understand that it's a lever you can use to either reduce checkout friction or influence your average order value. You almost certainly won't be able to do both. Let me explain: if you offer free shipping on all orders, you'll reduce checkout friction and improve your conversion rate, so be sure you'll make money on every order, no matter how small. If you do set a minimum, understand that your customers will take note, and your AOV can ultimately "stick" to this number. Setting a minimum also has the added benefit of allowing you to waive shipping as an extra incentive for hesitant shoppers. No one-size-fits-all approach works for every store. Do your homework and decide whether volume or AOV is more important to you.

We ended up with two thresholds rather than one, and the reason is geography.

We ship from the Big Island of Hawai'i, which means the phrase free shipping does not describe a single cost the way it does for a business shipping out of Ohio. Getting a parcel to the mainland costs meaningfully more than getting it across a state, and speed costs more again. Setting one number would have meant either pricing the threshold for the worst case, which pushes it so high that most carts never reach it, or pricing it for the average and quietly losing money on exactly the orders we most wanted.

So the structure we use is free standard shipping from thirty-nine dollars, and free two-day shipping from a hundred. The first number exists so that a customer buying a single bottle is not punished for it. The second exists because speed is the thing people will genuinely add to a cart for, and it upgrades the service rather than discounting the product.

That last distinction is the rule I would offer anyone setting this. A free shipping threshold is a discount you are funding, and if you set it purely to lift average order value, you tend to attract carts padded with whatever was cheapest to add. A service threshold asks the customer to spend more and gives them something they actually wanted in return, which is a different transaction. If your threshold is producing bigger orders full of things people did not want, the number is not the problem; the mechanism is.
